A single 1,200-bed hospital going live in ninety days is unusual. Three campuses in the same window is unusual enough to write about.
What we changed
- Cut the discovery phase from twelve weeks to four by shipping a working ward the first Friday
- Ran three parallel cutover teams instead of one, staffed from the existing bench
- Held the configuration flat across all three campuses — one code path, three deployments
The parallel-team decision was the one that got second-guessed most. It is also the one that made the timeline.
We stopped optimising for our comfort and started optimising for the hospital's calendar.
What we would do differently
Two things. Bring the biomed team in on day one, not week four — they own more of the go-live than the vendor does. And publish the cutover runbook to every ward on day one, not the night before.
